The GTM Engineer Cheatsheet

The role that's replacing your SDR stack

Get the next issue by email ↓

Two years ago, the GTM Engineer role didn't exist in any job posting. Today, 6.7% of postings mention it, and 13.7% of EMEA companies already have one on staff.

The shift is real. But most teams still can't clearly define what this person does, what tools they need, or how to measure whether it's working.

So we built the cheatsheet.

What a GTM Engineer actually owns

A GTM Engineer isn't an SDR. They're the person who builds the system the SDR runs on. Six ownership areas: audience architecture, email infrastructure, signal-based targeting, AI-powered copywriting, campaign operations, and data enrichment. Zero cold calling.

The signal taxonomy

Not every prospect deserves the same sequence. We tier signals into 4 levels:

Tier 1 is high intent. G2 reviewers, ex-champions who just switched companies, people actively evaluating a competitor. These are in-market right now. You move fast or someone else gets there first.

Tier 2 is warm. New hires in relevant roles, recently funded companies, people engaging with competitor content. Context exists. Personalisation practically writes itself.

Tier 3 is cold but targeted. Role-based, skills-based, lookalike accounts. No signal, but tight ICP fit.

Tier 4 is experimental. AI-generated hypotheses, community members, bad competitor reviews. Small batches only.

Most teams run Tier 3 campaigns and wonder why reply rates are low. The system works when you prioritise Tier 1 first.

The data pipeline

Everything runs through three stages: Aggregate raw data, Enrich it (filter, normalise, score, qualify, segment), then Activate across outbound, LinkedIn, RevOps, content, and ads. If your GTM motion doesn't follow this flow, you're skipping steps.

The stack we run

For aggregation, we use ZoomInfo to source verified contacts with firmographic filters, and Clay to pull from 100+ data providers in a single workflow. Apollo and Ocean.io fill coverage gaps. LinkedIn Sales Navigator handles profile-level targeting.

For enrichment, Clay runs the waterfall logic across providers. Anthropic Claude handles AI-driven scoring, qualification, and personalisation at scale. n8n orchestrates the automations that connect everything, so no step requires manual work.

For activation, Smartlead sends high-volume multi-domain email sequences. HeyReach runs LinkedIn outreach across multiple sender accounts. Attio is our CRM, managing pipeline and centralising every contact interaction.

For infrastructure, n8n ties the full stack together with workflow automations. OutreachMagic monitors campaign performance and pipeline attribution. Anthropic Claude powers the research, messaging, and account analysis. Cloudflare and Google Postmaster keep deliverability healthy.

No single tool does everything. The GTM Engineer's job is to make them work together.

Metrics that actually matter

Bounce rate under 2%. Above 5% means your infrastructure is broken. Reply rate 3-8% cold, 10-20% signal-based. That gap is why the signal taxonomy matters. Meeting booked rate 1-3% of total contacted. Show-up rate 70-85%.

If you're celebrating open rates, you're looking at the wrong dashboard.

The 5 mistakes we see everywhere

  1. Volume before infrastructure. Sending 10K emails on an unwarmed domain tanks reputation before you get data.
  2. Treating every prospect the same. A G2 reviewer and a cold role-match need completely different sequences.
  3. Optimising for open rates. Opens are noisy. Reply rate predicts pipeline. Opens don't.
  4. Skipping enrichment. Name + company personalisation is table stakes. Layer tech stack, hiring signals, funding data.
  5. No handoff process. Warm replies die without a clear SDR/AE handoff and response time SLA.

Every one of these is fixable. Most teams just don't know they're making them.

Save the cheatsheet. Share it with your team.

If you're thinking about what this shift means for your GTM team, it's worth looking at how your current system is actually structured.

And if you want to build a system where signals, outbound, CRM, and enrichment actually work together so your GTM Engineer can run it from day one, that's exactly what we help teams design.

Happy to walk you through what this could look like for your team.
