THE SHORT VERSION

Newsletters fail on consistency rather than on quality, and consistency is a planning problem that gets solved on the day of the send, badly.

YOU GIVE ITYour cadence, your authors and what you have already sent.
YOU GET BACKA month of sends with topic, track, day and author assigned, keeping the give to ask balance.

Why the balance drifts

Every individual send has a reason to include an ask: a webinar coming up, a case study worth pointing at, a quiet month for bookings. Each one is defensible and the sum is a newsletter that asks for something every week, at which point open rates fall and nobody can identify the send that caused it.

Planning the balance a month ahead, before any of those individual reasons exist, is the only version of this that survives.

Assigning the author early

When the author is decided on the day, the newsletter gets written by whoever has time, which means the voice varies and the topics skew towards whatever that person finds easy. Assigning it with the topic keeps both under control.

It plans and stops

The calendar is a plan. The sends are written by the newsletter skill, the subjects by another, and the send itself is always a human action.
